5 Processes Every Ecommerce Founder Should Automate Right Now

Still handling orders manually? That costs you at least 20 hours per week. I know because that is exactly where we started with nano. and mate.

Why automate at all?

Before we get into it: automation is a means to an end. The point is to free up time for the things that actually count: product development, marketing, customer relationships.

At mate we automated order handling, from 4 hours a day down to 15 minutes. That's 18+ hours per week we now put into growth.

If you want an overview of all process areas first, read our guide automating ecommerce processes. This article covers the 5 processes with the biggest lever.

1. Order handling and fulfillment

The problem: forwarding every order to the fulfiller by hand, feeding tracking numbers back into the system, notifying customers.

The fix: Shopify → webhook → n8n → fulfillment API → tracking back → customer gets an email automatically.

For us this runs 24/7 without anybody touching it. Error rate: practically zero. I described the full setup with all the technical detail in order processing without employees.

Time saved: 15-20 hours/week

2. Customer request triage

The problem: working through 50+ emails every day, categorizing them, routing them to the right place.

The fix: AI reads the email, categorizes it (return, question, complaint, spam), and routes it automatically. Standard questions it answers directly.

One thing matters here: we don't let the AI answer everything. Around 65 % of requests are standard questions that can be answered automatically. "Where is my parcel?" alone accounts for about 40 % of all our requests. How to catch exactly those is covered in automating WISMO requests.

Time saved: 8-10 hours/week

3. Returns management

The problem: return request comes in → create label → send to customer → goods come back → inspect → refund → update inventory.

The fix: the whole process can be automated. Customer fills in a form → label is generated automatically → refund happens automatically once the goods arrive → inventory is updated.

At mate, returns take 5 minutes a day today instead of 45. The full build is in automating returns management.

Time saved: 5-8 hours/week

4. Product data maintenance

The problem: adding a new product means writing a title, drafting a description, editing images, uploading to Shopify, pushing to marketplaces.

The fix: AI generates SEO-optimized titles and descriptions from your product info. Images get cropped and optimized automatically. One click and everything is live.

We do this literally that way for our own brands.

Time saved: 3-5 hours/week (considerably more depending on how many products you have)

5. Reporting and analytics

The problem: spending 2 hours in Sheets every Monday, pulling numbers together, refreshing dashboards.

The fix: automated reporting that lands in Slack every Monday at 8. Revenue, return rate, top products, inventory, all at a glance.

At MUSTAX reporting used to cost 2 days. Today: 2 hours. No more opening Sheets, no more hunting for numbers.

Time saved: 2-3 hours/week

The result

Add it up: 33-46 hours per week. That's a full working week, every week.

At our own brands we automated exactly these 5 processes. That is why we can run 3 brands with 2 people.

What it costs

Less than you think, and more than zero.

A detailed calculation with all cost factors is in what automation really costs.

The limits

Not everything belongs in an automation. Three cases where we deliberately stay manual:
