The €10,000 Mistake: When You Automate Too Late

This is a true story. The client agreed that we could tell it. Anonymised, with real numbers.

The starting point

E-commerce brand, lifestyle products. Doing well, growing fast. From 30 to 80 orders a day in 6 months.

The problem: everything still ran manually.

The founder's thinking: "We will hire somebody soon. It will hold until then."

It held. Until it did not.

The breaking point

Black Friday. Orders go from 80 to 250 a day. Five days straight.

What they learned

We worked with the client afterwards. Today:

Investment after the fact: €12,000 (because it happened under pressure)

Time won back: 35+ hours per week

Break-even came after 6 weeks. After that: pure saving.

Notice something? After the fact it cost €12,000 instead of €8,500. Building under pressure is more expensive: there is no time for clean testing, everything runs alongside day-to-day business, and mistakes happen twice.

The lesson

Automation is like insurance. The best time to take it out is before you need it.

Everywhere you could no longer keep up by hand at triple volume, you have found an automation candidate. The exercise costs 30 minutes and is the cheapest insurance you will ever buy.
